If Code Is No Longer the Moat, What Is?
A functional SaaS product used to take three months and a team of engineers. In 2026, a solo founder can ship one over a weekend with an AI coding assistant and a credit card.
The numbers tell the same story from every angle. A quarter of the Y Combinator Winter 2025 batch had 95% of their code written by LLMs. Garry Tan called it plainly: "That's not a typo." Global estimates put AI generated or AI assisted code at roughly 41% of all code, and the curve is still steepening.
The clone cycle has collapsed with it. A product that would have taken competitors six months to reproduce in 2020 can now be rebuilt over a weekend using the same AI tools the original team used to ship it. The head start is gone before the launch post is shared.
If writing the code was the castle, the castle just got copied. So where is the real moat now?
Why Code Looked Like a Moat (and Never Was)
For two decades, writing software was slow and expensive. That slowness felt like defensibility. "We built it, and they did not" was a comfortable story.
It was never a moat. It was a time tax on competitors. You were safe because catching up cost them six months of engineering work. The product was not special. The wait was.
When the tax is gone, the question is simple. If "we built it" is not the moat, what was actually holding the castle up?
What Is No Longer Defensible
Before we can answer that, clear the false candidates off the board.
The codebase itself. Any competent team can now reproduce the happy path of most SaaS products in days. SaaStr noted that nobody is vibe coding their own Salesforce, but people are replacing "$49/month SaaS tools that do 80% of what they need."
The interface. The interaction layer used to justify $300 per seat per month. When the end user becomes an agent, the dashboard becomes dead weight. I wrote about this in detail in SaaS Is Losing the Interaction Layer. A clean UI on top of generic logic is not a product anymore. It is a commodity.
Features. Feature advantages used to last quarters. Now they last days. Competitors can ship a clone before your launch email is opened.
Headcount. More engineers used to mean more moat. That equation has flipped. When a solo founder with an AI coding assistant can match the output of a ten person team, adding bodies does not add defensibility. Leverage now comes from judgment, not from bodies.
If your defensibility depends on any of the four above, you do not have a moat. You have a head start. Head starts expire.
What Actually Is the Moat Now
Here are the six candidates that are doing real work in 2026. Some are old ideas that got sharper. Some are new. All of them share one property: they compound. The longer you run them, the wider the gap a competitor has to close.
1. Proprietary Data and Learning Flywheels
Data as a moat is an old claim. The new version is different.
Static datasets are weak. A warehouse full of historical rows is not a moat. A competitor with an AI pipeline can often replicate the insight without the data.
What is strong is a flywheel. Interaction produces signal. Signal improves the product. A better product attracts more interaction. The loop compounds.
Jensen Huang put it bluntly at the Snowflake Data Cloud Summit: "AI gives every company an opportunity to turn its processes into a data flywheel." Nvidia itself became an early adopter of using LLMs for chip design. Every cycle, their proprietary design data grew larger, and the lead widened.
Tomasz Tunguz has sharpened this further with the idea of trajectory data. It is not the raw records that matter. It is the paths users take through your tool. Those paths become the training signal for reinforcement learning and fine tuning. In his words, "the higher the resolution of the data, the more differentiated the AI product becomes."
Sam Altman makes the same argument for OpenAI's enterprise moat. Once a company connects its data, memory builds and each interaction sharpens the next. "A company will have a relationship with a company like ours, and they will connect their data. I expect that'll be pretty sticky too."
Memory is where the compounding happens. I explored it in Why Memory May Be the Most Overlooked Moat. Stickiness is what you see from the outside. The flywheel is what produces it.
The honest limit: this only works if your loop actually learns. A data lake that never improves the product is not a flywheel. It is storage.
2. Distribution and Brand
With zero barrier to entry, the war for attention is brutal.
Sebastian Dettmers, CEO of The Stepstone Group, argued directly that "the moat is never the code." The real defense is distribution, industry relationships, and the friction of switching away from a tool that is already embedded in the workflow.
Microsoft Teams vs Slack proves the point. Slack was the better product for years, loved by users, and had a multi year head start. Teams won by riding Office 365's distribution into every enterprise already on Microsoft's stack. The software was not the moat. The channel was.
Stripe shows another version of this. Adyen, Square, and Braintree offer comparable or cheaper payment rails, but Stripe remains the default for most developers and startups. When the underlying capability is commoditised, the question the buyer asks is no longer "which product is cheapest or most capable." It is "which product do I trust to still be here in two years."
The honest limit: distribution is expensive. For most startups, "we will out distribute the incumbents" is not a plan unless you have a specific wedge the incumbent cannot touch.
3. Trust, Reliability, and Evaluation Infrastructure
Anyone can ship a demo. Very few can ship something a CFO will sign off on.
This is the single most underrated moat in 2026. I made this one of the central themes of my 2026 AI Predictions: "It will no longer be 'Can we create an agent?' It will be 'Can we trust the agents already running across the organization?'"
Generating code is commoditised. Generating reliable, secure, production grade code is not. In The Two Techniques That Make Agentic Engineering Reliable, I argued that specs and tests have become the verification layer that separates trustworthy systems from orphan code. The scarce skill is no longer writing code. It is shipping code a team can actually trust.
Reliability is the new moat. Anyone can push a working demo by the weekend. Very few can ship something a regulated buyer will sign off on, and fewer still can keep it running once real users are on it. The evals, specs, tests, and observability that make output trustworthy used to be hidden behind the time tax of writing the code in the first place. With the tax gone, that layer becomes the whole game.
4. Domain Knowledge and Workflow Redesign
AI can write any line of code. It cannot tell you which ten thousand lines your industry actually needs.
This is the core argument of End-to-End Agentic AI in the Enterprise. The bottleneck is not the model. It is the process knowledge that sits across multiple teams and has never been written down in one place.
McKinsey's numbers back this up. In the same piece I cited their finding that "high performers are 3x more likely to have redesigned workflows" rather than automating existing ones. Automating the wrong process faster is not a moat. It is a liability that scales.
The same trap shows up in Thinking in First Principles. Local optimisation of a broken workflow can actively prevent you from seeing a better one. AI makes that trap worse because it makes optimisation feel free.
Where this matters most is in regulated and vertical industries. Legal, healthcare, fintech, logistics. The moat is not the model. It is the five hundred edge cases that only an insider knows exist, and the compliance framework that has to wrap around them.
5. Taste and Judgment
When everyone can build anything, the scarce skill is knowing what to build and when it is good enough.
I made this the central argument of The Rise of the AI Builder. Execution has collapsed to near zero cost. What is left is the 10% that has always mattered most: knowing what to build, why it matters, and whether the output is any good. That 10% now has 1000x leverage.
Software Engineering to Outcome Engineering makes the same point from the engineering side. "The developer who writes 10x more code is not the valuable one anymore. The one who understands why the code should exist is."
Taste used to be the finish on top of good execution. Execution is now free, so taste carries the whole job.
6. Speed of Learning and Iteration
When features can be copied in days, release cadence becomes the moat.
Two companies with the same AI tools and the same market will produce different products. The difference is how many cycles they run between Monday and the end of the year. A team shipping twice a week runs over 100 cycles. A team shipping monthly runs 12. After twelve months the gap is not a feature list. It is a different product built on different assumptions.
Each cycle compounds. Every release teaches you what users actually do, which sharpens the next release, which teaches you more. Competitors chasing your feature list are always catching up to a version you have already moved past.
Measurement is the unglamorous prerequisite. Without it, your loop does not compound. You just ship faster in the wrong direction. As I wrote in If You're Not Measuring, You're Guessing, things do not improve unless they are measured, and data informs decisions, it does not make them.
Your cadence is your moat. The team that learns and ships faster than its competitors wins. Not because its code is better, but because its loop is shorter and compounds every week.
A Simple Test for "Is This Actually a Moat"
Four questions you can run on any claimed moat. If it fails more than one, it is probably a head start dressed as a castle.
- Can a competent team reproduce it in days with an AI coding assistant? If yes, it is not a moat.
- Does it get stronger the more it is used? Compounding moats survive. Static ones erode.
- Does removing it break the customer's workflow, or just annoy them? Load bearing beats decorative.
- Would you bet the company on it still being true in 18 months? Moats that do not survive the next model release are features in disguise.
What to Do About It
If you are building a product:
- Stop defending code. Start compounding data, learning, or distribution. Pick one and go deep. Trying to be defensible on six axes is the same as being defensible on zero.
- Measure the loop, not the launch. What matters is whether your product gets better between releases, not how many features you shipped.
- Find the workflow nobody else can see. Vertical and regulated markets still have hidden process knowledge that AI alone cannot recover.

The Real Answer
Code was never the moat. For twenty years writing code was so expensive that we mistook the work for the defence. Now it is cheap, and you can see what actually mattered all along.
The real moats were always there: learning loops, distribution and trust, domain knowledge, taste, and speed of iteration. None of them are new. What is new is that code is no longer hiding them.
If you cannot point to which of those you own, you do not have a moat. You have a product that ships fast. In 2026, that is the same as having nothing at all.
